You're not late because your team is slow. You're late because the metrics you're watching are structurally backward-looking.
Bain & Company's 2025 retention research mapped exactly how this plays out. Customers go through three distinct stages before they cancel. Early warning — behaviour changes, sixty to ninety days before the cancellation. Active disengagement — twenty to forty days before. Decision-made — zero to twenty days before, when they've already started evaluating alternatives.

The customers you can actually save are in the early warning stage. But catching them there requires watching signals that most SaaS companies aren't watching — because those signals aren't in the standard dashboard.
The Signal That Predicts Churn Is Product-Specific
Churn doesn't correlate with whether customers are using your product. It correlates with whether they're getting value from it.
Those are different things. A customer can log in every day and still be heading toward churn — if they're logging in to do something manual that should be automated, or to check something that should just work. Activity is not outcome. Your dashboard is probably measuring activity.
The leading indicator that actually predicts churn is the one action most correlated with customers who renew. Not logins. The specific thing a customer must do to extract real value from your product.
For a project management tool, it might be new projects created in the last thirty days. For a CS platform, workflow completion rate. For a billing tool, the number of automated reconciliations run. Every product has a different answer — but every product has an answer.
That action's fourteen-day trend is your most predictive churn signal. It's sitting in your product analytics right now. It probably isn't being watched.

Churn drops from 10% in month one to 4% by month three with effective early intervention (UserMotion 2024). The difference between those two numbers isn't the product — it's whether someone caught the signal early enough to change the trajectory.
Why Your Health Score Is Probably Lying to You
Most SaaS companies build a health score at some point. They pull together login frequency, NPS, ticket count, maybe renewal date proximity. They assign weights. They build a dashboard.
Then a green account churns.
The health score wasn't wrong. It was measuring exactly what you told it to measure. The problem is that lagging indicators can be healthy right up until the moment a customer decides to leave.
A customer might be logging in every day because they're locked into a workflow — not because they're getting value. Their NPS is fine because you surveyed them two months ago when things were going better. Their ticket count is low because they've given up asking for help.

The fix isn't a better health score formula. It's replacing lagging inputs with leading ones. Build the record around what customers are doing — specifically, whether they're doing the thing that predicts renewal — not whether they're generally engaged.

The Intervention Window
A conversation at week six is a check-in from a CS person who noticed something. It's curiosity, not urgency. The customer doesn't feel chased. They feel cared for. A save call at week fourteen is a last attempt to keep someone who's already done their research on alternatives, built an internal case for switching, and mentally moved on. The decision is made. The save call is a formality.
Same customer. Completely different intervention. The only thing that changes is when you catch the signal.
This is why the system matters more than the people. Your CS team is good at the save call. But no amount of skill at week fourteen changes what a conversation at week six would have changed. The leverage is in the timing. The timing comes from the system.

Building the Early Warning System
Start by reverse-engineering the last ten customers who churned. Pull their product usage data sixty and ninety days before they cancelled. Not the story they told you on the exit call — the actual data. When did the value-action trend start declining? When did onboarding milestone completion stall? When did support interactions drop to zero?
For most SaaS products, the pattern is earlier than anyone expected. The signal was visible at week six. Nobody was watching it.
From that analysis you get your leading indicators — the two or three signals most correlated with accounts that churned versus accounts that renewed. Build those into one structured customer record per account.
